Drone Logistics | Seeing a delivery through to the end
The package, the aircraft, the takeoff and landing sites, the handover, the exceptions. Connect a route you can fly to a service you can actually deliver.

The first unit of work is a single delivery mission
Give every delivery request its packaging, weight, handover method, time window, and the conditions at the origin and destination. The logistics materials from MLIT (Japan's Ministry of Land, Infrastructure, Transport and Tourism) collect introductory guides and similar resources. The starting assumption is that you confirm the rules and the safety organization for your specific aircraft, region and mode of operation.
Source: MLIT | Drone use in the logistics sector| Layer | Design question |
|---|---|
| Demand | Whose what, delivered by when? |
| Sites | Can packages be handed over safely there? |
| Operations | Do the aircraft, route, weather and communications conditions fit? |
| Receipt | What confirms arrival, and what confirms receipt? |
| Exceptions | Who handles cancellations, absent recipients, retrieval and ground delivery? |
Separate delivery status from flight status
A delivery being accepted does not mean a flight has started. A flight having landed does not mean the package has been handed over. Don't merge these two into one status.
Delivery: requested → accepted → in_transit → received
↘ delivery_exception
Mission: draft → approved_for_operation → airborne → landed
↘ delayed / cancelled
Evidence for received: recipient confirmation, locker confirmation, or another agreed method
Never change to received on landed aloneMeasure profitability including the exceptions
The cost of one successful flight tells you nothing about whether the business is sustainable. Record standby time, cancellations, retrievals, facilities and ground handovers too. The formula below is a design proposal for collecting your own operating figures.
Delivery cost per period
= crew labor + aircraft and site costs + maintenance and communications
+ ground handling + exception handling
Cost per delivery = period cost / deliveries confirmed received
Track alongside: cancellation rate / retrievals / time to receiptThe numbers change depending on whether the denominator is flights or packages. Put the unit and the scope in the metric's name, and don't mix results from different regions or trial conditions.
Close the first pilot small
Start by limiting the routes, the packages, the operating hours and the handover method, and define success criteria for both the flight and the delivery. Secure the permissions and organization needed for real operations, and step up gradually from desk studies and simulation. Promises to the public extend only as far as what you have verified.
DEFINITION OF DONE
When you build this, check these points.
- Landed and received are recorded with separate evidence.
- Who is notified on a cancellation, and who owns the fallback, are defined.
- Costs can be totaled for the whole period, not just the successful flights.
Design checklist items for spec reviews and functional testing.
